For years, JD Outdoor ran on a legacy platform that had quietly become a ceiling rather than a foundation. Minor site updates carried a 9-month lead time, and the costs involved outweighed the cost of change.
The digital team was tasked with identifying why the business was stagnating to move quickly for its customers.
The goal was to move away from infrastructure that was holding the business back and build a tech stack that could grow with it, one fit for the future and fit for purpose.
It involved the replatforming of Naylors, Tiso, Millets, Blacks, and GO Outdoors, and the integration of an OMS and PIM across 4 sites.
JD Outdoor needed a strategic partner who understood the complexity of a product range that spans fishing tackle to rooftop tents, and who could navigate the demands of high-pressure timelines.

Transforming the digital infrastructure of a business at this scale was never going to be straightforward.
With hundreds of stores, multiple brands, and a vast product range, the complexity was significant from the outset. Protecting the customer features that the business depended on (click-and-collect and ship-from-store) was non-negotiable. For a business operating at this volume, losing them would have meant losing customers.
When the timeline compressed, the team had to migrate four major brands in three months, a window that included Black Friday and Christmas. Tryzens delivered without disrupting trade.
Managing the cultural and organizational shift that comes with a transformation of this size was just as important as the technical work. The team navigated competing priorities and internal pressures to keep the project on track and the business moving forward.

Tryzens started with an 8-week discovery phase designed to identify potential pitfalls before they could become real problems. This upfront work kept execution risks low and gave the team a clear picture of what the replatforming would demand.
The technical approach was to move JD Outdoor to Shopify for its frontend agility and integrate OneStock as the order management system, which would tie the entire operation together.
This combination did something legacy infrastructure can’t: surface inventory that had been effectively hidden by the constraints of the old system.
JD Outdoor could soon see and utilize stock across all locations.
Beyond the backend changes, Tryzens implemented an in-store returns capability through OneStock that transformed how retail staff worked. It was intuitive enough that teams adopted it quickly and used it faster than the process it replaced. The result was a genuine omnichannel experience that worked the same way in-store and online.

JD Outdoor has seen broad uplift across the group’s multi-brand portfolio, as it moved from a stagnant legacy environment to a high-performance ecosystem.

Go Outdoors increased its store-fulfillment rate from 8% to 39% by surfacing inventory that legacy systems had effectively hidden. The 400-store estate can now meet online demand directly from local stock.
The team migrated 4 major brands in 3 months, carrying out the replatforming during peak trade periods including Black Friday and Christmas.
The business moved from a 9-month cycle for minor changes to near-instant deployment. New payment methods and apps now go live in roughly 5 minutes.
Click-and-collect functionality, which accounts for 15% of orders, and ship-from-store capabilities supporting 65% of Tiso’s revenue, both remained intact and are now core to the new platform.
Since going live, the group has seen consistent year-on-year uplift in both conversion rates and average order value, driven by a simpler, faster checkout experience.
The project became the official template for other areas of JD Outdoor, with the Shopify and OneStock model now rolling out across other countries.
